Every Business Mistake Maps to a Bug You've Already Fixed
There’s a particular genre of business advice that’s become unavoidable: the numbered list of “tips for starting a business.” Validate early. Start small. Expect mistakes. The advice isn’t wrong, it’s just so generic it doesn’t stick. It slides off your brain like a motivational poster in a dentist’s office.
But here’s what I’ve noticed after years of building software and watching engineers (myself included) try to build things outside of it: every single one of those tips maps to an engineering principle you already use daily. Feedback loops. Failing fast. Making boundaries explicit. Canary deploys. You don’t need a new vocabulary. You need to recognize the one you already have.
And you need to know where it breaks down … because it does, in exactly one dangerous place.
Constraints First, Ideas Second
In software, we don’t pick a tech stack and then figure out the requirements. We start with the constraints: what’s the team’s expertise? What’s the deploy target? What’s the latency budget? The stack follows from the constraints, not the other way around.
Starting a business works identically. Your time, energy, financial runway, and risk tolerance are the constraints. A business idea that requires 60 hours a week from someone with 10 hours to spare isn’t a bad idea, it’s a constraint violation. You wouldn’t deploy a service that demands 64GB of RAM to a 4GB instance and call it a “growth opportunity.” Don’t do the same with your life.
This is where most engineers get it wrong first. We fall in love with the architecture, the idea, the market, the potential, and we skip the capacity planning. But capacity planning isn’t pessimism. It’s the discipline that keeps systems running and founders solvent.
What does this actually look like? Before you write a line of code or spend a dollar, answer three questions: How many hours per week can I realistically commit without wrecking the things that already work in my life? How many months of runway do I have if this generates zero revenue? What’s my exit criteria, at what point do I admit this constraint set doesn’t support this idea?
Define your constraints first. The ideas worth pursuing are the ones that fit inside them. Everything else is aspirational architecture with no deploy target.
Your Test Suite Is Ten Conversations
Engineers understand validation intuitively in code. You write a failing test before the implementation. You spike a proof of concept before committing to an architecture. You don’t build the entire distributed system and then check if the business logic is correct.
But when it comes to business ideas, people skip straight to building. Three months on a product. A launch. And then the discovery that the market doesn’t care. That’s shipping without tests.
We’ve all built features nobody uses. I have. The planning doc was thorough. The code was clean. The PR got approved. And then … silence. Zero adoption. The feature solved a problem that existed only in a meeting room, validated by people who would never use it. The bug wasn’t in the code. The bug was in the requirements, we tested the implementation without testing the assumption.
Validation is your test suite for assumptions. But it’s not a survey, and it’s not a landing page with an email capture form. It’s a conversation where you ask someone, “What’s painful about how you do this today?” and then shut up and listen. Ten of those conversations will teach you more than three months of building. They’ll also hurt more, because some of them will tell you the thing you want to build doesn’t matter. That’s the test failing. That’s it working correctly.
The goal isn’t to build fast. It’s to learn fast. If you can’t find the pain, there’s no product. This isn’t pessimism, it’s the same instinct that tells you to check if the bug is reproducible before you start debugging.
Competitors Are Documentation
Before writing a new library, you check what’s already on RubyGems. Not to copy it, to understand the landscape. What trade-offs did existing solutions make? Where are the open issues? What do the complaints in the README’s discussion tab tell you about unmet needs?
Competitive analysis for a business is the same exercise, but most engineers skip it for the same reason most engineers skip reading existing code: they’d rather write their own. The instinct is to believe your solution is different enough that the existing landscape doesn’t apply. It’s the “not invented here” syndrome, and it’s as dangerous in business as it is in software.
Your competitors aren’t threats — they’re documentation. Their pricing tells you what the market will bear. Their one-star reviews tell you where they’re failing. Their feature gaps tell you where you can differentiate. And if they’re thriving despite obvious flaws, that tells you something important too: the market cares less about the things you think matter and more about the things you haven’t considered yet. Read their GitHub issues, metaphorically. Understand the landscape before you try to reshape it.
The Feedback Loop: Ship, Measure, Iterate
Perfectionism in code has a name: premature optimization. We know it’s a trap. We ship the straightforward implementation, measure it under real load, and optimize the hot path when we have actual profiling data. Nobody optimizes a function that hasn’t been called yet.
But when starting a business, the temptation to perfect everything before launching is overwhelming. The logo isn’t right. The onboarding flow needs one more screen. The pricing page needs A/B testing. Meanwhile, you have zero customers and zero data. You’re optimizing a function that hasn’t been called.
Ship the O(n²) version. Get real users. Measure. Then optimize.
This doesn’t mean being reckless. It means applying the same canary deployment discipline you use in production. Start with a handful of customers. Serve them manually if you have to. Watch what breaks. Fix it. Then widen the rollout. The companies that raise a million dollars and immediately buy ads targeting the entire internet are doing the equivalent of pushing untested code straight to prod with no feature flags and no rollback plan. It works until it doesn’t, and when it doesn’t, the blast radius is enormous.
The discipline here is the same one you already practice: tight feedback loops. Small batches. Real data over hypothetical projections. The first version of anything successful was embarrassing to its creators. That’s not a bug, it’s the process working correctly.
Run Blameless Post-Mortems on Your Own Decisions
Every engineer has deployed a bug to production. The system alerted, the incident got triaged, the post-mortem got written, and the system got better. Nobody at a healthy company gets fired for a single bug. The failure is expected. The learning is the point.
Business mistakes should follow the same protocol but they almost never do. When a marketing campaign fails or a product launch lands flat, most founders spiral into self-recrimination. “I should have known.” “I’m not cut out for this.” That’s the equivalent of a post-mortem that concludes with “the developer should have been smarter.” It’s useless. It produces no corrective action.
Here’s what a blameless business post-mortem actually looks like: What was the hypothesis? What did we expect to happen? What actually happened? What’s the delta, and what caused it? What’s the smallest change we can make to test a different hypothesis next time?
The question isn’t “why did I fail?” It’s the same one you ask in an incident review: “What did we learn, and what do we change?” The founders who survive aren’t the ones who avoid mistakes. They’re the ones with the shortest MTTR on their own decisions.
Treat It Like Production From Day One
There’s a pattern I’ve seen in codebases that eventually become nightmares: the “we’ll clean it up later” phase. No tests. No CI. Credentials committed to the repo. Logging to stdout. Everything deployed manually from someone’s laptop. It works fine when it’s one developer and ten users. But by the time you need structure, the cost of retrofitting it is ten times what it would have cost to set it up on day one.
A business accrues the same kind of debt. Mixing personal and business finances. Skipping bookkeeping because “it’s just a side project.” Operating on verbal agreements because contracts feel premature. These are the business equivalent of hardcoded credentials and no test suite. They work until they don’t, and when they don’t, the failure mode is ugly, tax problems, legal disputes, and a mess that takes months to untangle.
The work of setting up structure isn’t exciting. Registering an LLC, opening a business bank account, using actual invoicing software, keeping receipts — none of this makes your product better. But it’s the difference between a project and a business. It’s your CI pipeline, your test suite, your deployment automation. Do it early, when it’s cheap, and you’ll never think about it again. Skip it, and it will become your most expensive technical debt.
Where the Analogy Breaks: The Over-Engineering Trap
Here’s the part that no “engineering lessons applied to business” post ever tells you: your engineering instincts will actively sabotage you in one critical area.
Engineers are trained to build for scale, for edge cases, for the failure modes that haven’t happened yet. We design schemas for millions of rows before we have a hundred. We build microservice architectures before we have a second service. We write abstractions before we have a second use case. In software, this is sometimes premature but rarely fatal, the worst case is wasted time and over-complicated code.
In business, this instinct is genuinely dangerous. I’ve watched engineers (and been the engineer) who spend months building a payment system, a notification pipeline, an admin dashboard, and an analytics layer for a product that has three users, all of whom signed up as a favor. The infrastructure was beautiful. The business was dead.
The engineering instinct says: “If I build the system correctly, the users will come.” But systems don’t attract users. Solving a painful problem attracts users. The correct business architecture for three users is a spreadsheet, a Stripe payment link, and a personal email. It’s ugly. It doesn’t scale. And it’s exactly right, because it lets you spend your time on the only thing that matters at that stage: figuring out if anyone cares.
This is the hardest recalibration for an engineer. The entire discipline is built on doing things the right way, anticipating failure, and building durable systems. In early-stage business, doing things the “right way” is often the most expensive wrong decision you can make. The right way is the way that teaches you the most with the least investment. Sometimes that means duct tape. Sometimes that means doing things that don’t scale. Sometimes that means a process so manual it would make your engineering brain itch.
Let it itch. You can scratch it later, when you have data that justifies the architecture.
There’s a gap between knowing these principles in code and actually applying them to your own money, time, and identity. In code, a failed experiment costs you a branch and a few hours. In business, it costs real money, real time, and if you’re being honest, a piece of your ego. The engineering discipline you’ve spent years building is genuinely transferable. The emotional distance you maintain toward code is not.
That’s the real work. Not learning new frameworks for thinking about business. You already have those. The real work is applying the same rigor to your own decisions that you apply to everyone else’s pull requests … including the willingness to reject your own approach when the tests come back red.
